I think we are underestimating what is actually happening right now.
Not because AI is “cool,” not because the demos are impressive, and not because we are about to get another wave of apps. We are underestimating it because we keep treating this like a normal technology cycle. It is not. This is a structural shift in how value is created, how work is organized, and how money gets distributed. When those three things move at the same time, every institution feels it.
I do not say that to be dramatic. I say it because the incentives are obvious and the trajectory is visible. The only thing uncertain is how quickly it will hit each layer of society.
The debate is stuck in the wrong binary
Most conversations swing between two extremes.
On one side, people talk like AI guarantees a job apocalypse. On the other, people dismiss it as hype, as if it is just another automation tool that will settle down after the headlines cool off. Both positions miss the core issue. The issue is not whether AI is “good” or “bad.” The issue is that we are entering a transition where old assumptions about labor, wages, and demand may stop working.
If we keep arguing only about whether AI is “overhyped” or “dangerous,” we avoid the operational questions that actually matter:
What happens when knowledge work is no longer scarce
What happens when entry-level roles disappear faster than senior roles
What happens when productivity rises but wages do not
What happens when capability concentrates in a small number of firms
Those are not philosophical questions. Those are design constraints for a society.
Labor has been the bottleneck, and now it is not
For most of modern economic history, labor has been the limiter. You want to grow output, you need more workers, more hours, more training, more coordination. Even with industrial automation, humans remained the bottleneck in the parts of the economy that involve judgment, communication, analysis, planning, and customer-facing decision support.
AI changes that dynamic. It does not eliminate people, but it changes the shape of what one person can do. It compresses teams. It reduces the cost of iteration. It turns “I need another hire” into “I need another workflow.” That sounds subtle until you realize how many businesses are built on the assumption that human time is the scarce resource.
When labor stops being the bottleneck across large categories of work, the whole operating model shifts. That is not disruption inside a single industry. That is a re-architecture of organizations and markets.
The first shockwave is already visible: the entry-level cliff
If I want to see the near future, I do not look at executive sound bites. I look at entry-level hiring and early-career pathways.
Entry-level work has always been the on-ramp. It is where people learn the craft, absorb context, build intuition, make mistakes safely, and stack the reps that turn them into strong operators. If that layer gets hollowed out, the damage is not just “fewer jobs.” The damage is that the pipeline that produces competent mid-level and senior talent breaks.
And once that breaks, you get a second-order crisis: not enough trained people to do the high-accountability work that still requires humans. You cannot run complex institutions without a healthy talent ladder.
This is why I keep saying we need to stop thinking in single-order impacts. AI will not just replace tasks. It will reshape how people become capable.
A private race with public consequences
This is also not a traditional public “national mission.” It is largely a private race. That matters because private races optimize for speed and advantage, not stability and shared outcomes.
When a small number of companies can build or buy the best models, the best infrastructure, and the best talent, they are not just building products. They are building leverage. They gain influence over pricing power, access, labor markets, and policy.
This is not about villainizing innovation. It is about acknowledging incentives. If the upside is enormous and the risks can be pushed outward, the market will move fast and cut corners unless rules and standards are real.
If the future runs on AI, governance cannot be an afterthought. Governance is part of the architecture.
If wages fall, demand falls, and the machine chokes
Here is the simplest point that too many people avoid because it is uncomfortable.
If we remove large amounts of paid work from the economy and we do not replace income, then we remove purchasing power. If we remove purchasing power, demand collapses. If demand collapses, businesses collapse. If businesses collapse, investment collapses. The system chokes itself.
This is not ideology. This is mechanics.
You can argue about timelines. You can argue about which jobs go first. You can argue about whether new jobs appear. But you cannot argue with the structure: a consumer economy relies on consumers having money. When productivity rises while wages stagnate or shrink, you get instability. Eventually, something has to change: the policy layer, the ownership layer, or the distribution layer.
I want less mythology and more science and engineering
I’m tired of the AI conversation being dominated by vibes, hot takes, and extremes. One week it’s “AGI is next year.” The next week it’s “it’s all hype.” Neither helps. If AI is going to be embedded into the economy, into healthcare, into finance, into education, into government, then we owe people something more serious than mythology.
Science and engineering means we stop arguing about stories and start arguing about evidence.
It means we ask questions that can be measured, tested, and falsified:
What tasks does the system perform reliably, and under what conditions
What are the known failure modes, and how often do they occur
How does performance vary across contexts, populations, and edge cases
How does performance change over time as data shifts and users adapt
What oversight reduces harm without destroying productivity
What is the true cost, including errors, remediation, and operational burden
If we cannot answer those, then we are not deploying intelligence. We are shipping uncertainty and calling it progress.
Engineering means we treat AI like every other high-impact system. You do not get to put it into production without controls. You do not get to hide behind “the model said it.” You do not get to externalize the risk and keep the upside. You build it with discipline.
Guardrail 1: Accountability and Responsibility for deployment
If we are going to put AI into real systems that touch real people, then accountability cannot be optional. “It’s just a model” is not an excuse when the output changes decisions, access, safety, or money. The moment an organization deploys AI into a workflow, it owns the consequences of that workflow.
Accountability has to be concrete.
Clear ownership. A named team and an executive owner are responsible for outcomes. Not the vendor. Not “the platform.” If harm happens, there is no ambiguity about who answers for it and who fixes it.
Fit-for-purpose validation. The system must be tested against real scenarios, real data patterns, and real failure modes before it reaches users. Demos are irrelevant. Reliability under realistic conditions is what matters.
Human accountability stays human. AI can assist decisions, but it cannot be the final authority in high-consequence moments without a trained human who is empowered and accountable to intervene. Automation without accountability is negligence.
Auditability and traceability. If AI influences an outcome, we need an evidence trail: the input, the output, how it was interpreted, and what action followed. If we cannot reconstruct why something happened, we cannot govern it.
Monitoring after launch. Deployment is not the finish line. Models drift, data changes, users adapt, and edge cases show up at scale. We need monitoring, incident response, and measurable thresholds that trigger rollback, throttling, or escalation.
Bounded behavior. The system must be constrained to the task and domain. It should refuse when it is uncertain, out of scope, or missing required context. Confidently wrong is the most dangerous failure mode.
Transparency to people affected. If AI is involved in a decision that affects someone, they deserve to know, and they deserve a clear path to appeal, review, and correction. Hidden automation creates mistrust and eventually backlash.
I do not want to slow innovation. I want to prevent reckless deployment. Because once AI is operating inside high-impact workflows, it is not a feature. It is a new risk class, and it must be treated with ownership, controls, and responsibility.
The response I want to see next
I want a shift from mythology to infrastructure. From arguing about the future to building the systems that can absorb the change.
That means a few practical moves.
Measurement over marketing. Real-world performance reporting that maps to actual use cases, with error rates, scenario coverage, and drift tracking.
A modern on-ramp for early careers. Apprenticeships, supervised AI-assisted junior roles, and new credential pathways that replace the entry-level work that AI will compress.
Training that matches real demand. Reskilling has to connect to employers, outcomes, and market needs. Otherwise it becomes an expensive placebo.
Competition rules that match the moment. If a handful of actors control the most capable systems, normal market dynamics will not automatically produce fair outcomes. Access and concentration have to be addressed before they calcify.
A new model of dignity and contribution. Work is not only a paycheck. For many people it is identity, structure, and community. If AI changes what work looks like, we need new forms of contribution that still give people dignity and belonging.
If we ignore this, we will create a social crisis even if the economy looks “strong” on paper.
The leadership test
This moment is a leadership test across every layer: CEOs, policymakers, educators, and communities.
The easy path is to ride the hype cycle and hope we figure it out later. The hard path is to admit we are in a transition with no perfect precedent and build the systems we wish we already had.
I am not interested in fear. I am interested in readiness.
AI is going to make some people extremely powerful. It is going to make some businesses unbelievably efficient. It is going to create enormous value. The question is whether we have the discipline to shape that value into a stable society instead of letting it concentrate until the system breaks.
We are rewriting the social contract in real time. The only unacceptable strategy is pretending we are not.
